The Challenge: A Group Fitness Studio Without the Automation to Match Its Growth
When Spark Fitness came to Telomere Consulting, the studio was struggling with systems that had outgrown their original setup. While the community and coaching were strong, the client journey itself was fragmented. An overly complex pricing structure, combined with a free trial model, made it difficult to attract committed prospects and nearly impossible to build clean, effective automation. As a result, email communication lacked clarity and relevance, and new clients often entered the studio without fully understanding expectations, value, or next steps.
At the same time, Spark lacked a clearly defined lifecycle marketing framework. Prospects, trial clients, active members, and add-on service users were not meaningfully segmented. This limited the studio’s ability to deliver timely, personalized email journeys. Much of the follow-up, education, and retention effort relied on manual processes handled by the owner, creating operational strain and inconsistent experiences. Without a website and automation system designed to guide clients from first touch to long-term retention, Spark Fitness faced stalled growth despite strong demand and loyal members.
As the project evolved, Spark also experienced significant staffing and HR challenges during January and February, including team turnover that exposed the need for stronger operational systems, onboarding processes, and documentation to support future growth.
The Strategy: Building an Automation-First Lifecycle with Studionomics
Telomere Consulting rebuilt Spark Fitness’ marketing engine by redesigning how prospects and members move through the business from first touch to long-term retention. Rather than layering automation onto existing systems, Telomere aligned pricing, website structure, onboarding systems, and email marketing into a single, cohesive lifecycle ecosystem designed specifically for a boutique fitness model.
Lifecycle Architecture Designed for Spark Fitness
Telomere conducted a full audit of Spark’s client journey and rebuilt it around clearly defined lifecycle stages. Each stage was intentionally mapped to automation logic, ensuring that email communication reflected where a client was emotionally and behaviorally. This framework allowed Spark to move away from generic messaging and toward experience-driven communication that felt timely, relevant, and personalized.
Pricing Restructured to Enable Automation at Scale
To support automation long-term, Telomere simplified Spark’s pricing architecture with automation in mind. Spark previously offered too many membership and package options, creating unnecessary complexity for both clients and backend systems. These offerings were consolidated into a cleaner structure that could be more effectively supported inside the CRM.
At the same time, Telomere replaced Spark’s free week trial with a paid One Week Intro offer priced at $25. While the previous free trial generated higher volume, it often attracted low-commitment prospects. The paid intro offer helped attract more intentional leads who were more likely to convert into long-term memberships.
This shift had an immediate impact on conversion quality. In January and February, Spark’s intro offer conversion rate averaged just 8%. After implementing the new paid intro structure and lifecycle strategy, conversion rates increased to 24% in March and 29% in April. Most notably, 100% of clients who converted during March and April transitioned directly into autopay memberships.
Automated Touchpoints That Protect Retention
Telomere implemented a series of automated email touchpoints designed to replace owner-led follow-up with systemized communication. Onboarding and education sequences were built to set expectations early, while ongoing member messaging reinforced value, usage clarity, and engagement. Re-engagement and winback automations were layered in to proactively address churn risk before it became a cancellation.
Website Experience Integrated Into the Lifecycle
Rather than treating the website as a standalone asset, Telomere aligned Spark’s website structure directly with its automation strategy. Navigation, calls to action, and content flow were refined to serve as intentional entry points into automated journeys. This ensured that every website interaction triggered the appropriate follow-up, positioning the site as the starting point of the client lifecycle, not just a marketing brochure.
Reducing Owner Dependence Through Systems
At every stage, Telomere’s strategy focused on removing the owner from day-to-day client communication without sacrificing experience quality. Key education, follow-up, retention, and onboarding tasks were transitioned into automated systems built to run consistently in the background.
Following staffing transitions early in the year, the project also expanded into SOP creation and onboarding procedures for new hires. These systems helped create greater operational consistency, improve training, and reduce reliance on manual owner oversight as the team rebuilt internally.
